A deck-building tool isn't where you plan — it's where you render decisions already made. Settle the spine, the vocabulary, the copy, and the design tokens in conversation first. By the time the rendering surface opens, the decisions are done; the tool executes, it doesn't negotiate. This isn't about saving a quota. It's the discipline of not letting an expensive production surface make the author's calls. Brainstorm inside the tool and you lose twice — you burn tokens, and a deck whose spine was never settled drifts. The AI-native lecture decks get built the same way. The chapter spine and its carried-forward vocabulary are settled in conversation; tokens.ts plays the role of design.md. Once the surface opens, the only job left is to render.
